Who Runs Your Go-to-Market When There's No Admin? People, Agents, and the New Operating Model
Every pitch about AI agents running revenue operations raises the same sensible objection: if no one on my payroll runs the system, who do I call when it's wrong? The answer — in any version of this model worth buying — is that removing the admin from your payroll doesn't remove the humans. It changes whose humans they are, and what they spend their time on.
What the admin role actually was
Strip the job title away and the go-to-market administrator did three kinds of work: translation (turning “can we track permits?” into fields, stages, and rules), maintenance (keeping data clean, reports current, integrations alive), and judgment (deciding which requests were good ideas). The first two are exactly what software agents are good at. The third is exactly what they shouldn't do alone.
The division of labor that works
In a mature people-plus-agents model, the split looks like this:
- People move your data in and set your standards during onboarding, shape each customization request into the right change, and review anything that touches billing logic or deletes data.
- AI agents do the volume: logging, building, reading, drafting, and reporting, end to end, around the clock — and executing the customizations people have shaped, validated against your real data before anything ships.
Both are agents in the plain sense — they act on your behalf. The difference is that one kind sets the rules and the other kind never stops working within them.
The governance questions to press on
If a vendor proposes to run your go-to-market, the burden of proof is theirs. Four questions sort the serious from the reckless:
- Is every change validated before it ships? Against your actual data, not a demo environment.
- Is there an approval gate? You should see what's changing before it's live, with the ability to say no.
- Can it roll back instantly? Any change that can't be undone in one step shouldn't ship automatically.
- Which actions require a human? There should be a named list — billing logic and data deletion at minimum — where an agent alone is never enough.
Why this is a different business model, not just a feature
Software vendors sell you a tool and leave the operating to you; that's why the admin role exists. When the vendor keeps the operating job — staff and agents together — the incentive flips: every hour the system is hard to run costs them, not you. Some call the model “service as a software”: you buy the outcome, and the work it takes to deliver it stays on the vendor's side of the line.
That's the honest answer to “who do I call?” You call the people whose job it is — they're just no longer on your payroll.
